Before week one
Before the first call, I interview you deeply and every team member about their actual job. Then I install each personal system and test it. Week one starts with working software, not a syllabus.
The deep version, built from your real calls and decisions. This is the founder's alone. It becomes the judgment layer under the whole team's system.

The four weeks
Week 1
Each person sees their role, their number, their decision boundary, and the work on their plate reflected back, then runs one useful task during the call.
Week 2
Each person picks one experiment tied to the team's current objective, improves the work with their own standards, and saves the useful version as a playbook.
Week 3
The team maps its real handoffs, then we build one or two shared playbooks with a named owner and a definition of done. Another teammate tests the instructions cold.
Week 4
The team runs the Friday closeout and Monday huddle through the system. Each person reports status and asks for a decision only where one is needed.
When something breaks
01Someone misses a call. The lessons are recorded, and their personal page carries the catch-up path. Nobody falls out of the program.
02A personal page misses the job. The person marks what's wrong, we rebuild from their correction, and the fix sticks.
03Ownership is unclear. The workflow map names exactly one owner for every shared piece of work. Arguments end at the map.
04A workflow owner is out. Living instructions plus a coverage rule mean a teammate can run it without starting over.
05The founder keeps answering everything. The huddle format moves decisions back to owners, and escalations arrive with context and a recommendation.
06A tool won't connect. You get a working manual path. Your task tool stays your task tool; nothing gets ripped out.
